The Profit Leak Score

If cash flow feels inconsistent, you're carrying the whole business on your back, and time off feels impossible — the problem usually isn't effort. It's leaks: money and hours slipping out through pricing gaps, work that only lives in your head, and processes that were never built to run without you. Answer the 5 questions below and get your Profit Leak Score, an estimated monthly dollar leak, and the one leverage point to fix first.

Leak #1: Pricing & Margin

Inconsistent cash flow is often a pricing problem wearing a cash-flow costume. Scope creep, under-quoted jobs, and discounting to keep a client happy all quietly erase margin you already earned. The fix isn't always charging more — sometimes it's charging accurately for what's actually being delivered.

Action step: This week, pull your last 10 invoices and flag any job where actual hours or costs beat your quote — that's your pricing leak in black and white.

Leak #2: Owner-Dependency

If a client, vendor, or team member can only get an answer from you, the business hasn't been built yet — it's been extended through you. This is the most common reason business owners can't take real time off: not lack of trust in the team, but work that was never taken out of the owner's head in the first place.

Action step: Before your next client call, write down the one task in it that only you currently know how to do — that's the first thing to hand off.

Leak #3: Systems & Team

A team without systems can only ever be as strong as the owner's memory and availability. Documented, followable systems are what let capable people actually run something without you — without them, even a great hire just becomes another person waiting on you.

Action step: This week, record yourself doing one repeatable task on video, start to finish — that 10-minute recording is your first real system.
